I have promoted some units that lots of people think are garbage, just for fun. My 5* Jagen wrecks face. My 5* Florina can KO several top-tier units in a single hit. 5* Bartre is next up! I'll get to Odin someday, but he is not a priority.
Except for spending feathers promoting junk to 5*, I tend to be pretty cautious with any decision that can't be easily reversed. I don't often send units home. So that means I don't have any stories quite like yours.
But one thing that I did that turned out to be a happy accident was this: I thought, "Man, Hector is so good with Distant Counter. Hmm. I wonder what B skills I could inherit to him that would go well with it. Well, distant counter should theoretically pair really well with skills that increase the number of times he can hit. I know! I'll spend 2,000 feathers promoting this Subaki so that I can give Hector Quick Riposte 2!" I totally forgot that Hector already has it incorporated into his weapon, which is, like, his entire gimmick.
What a useless skill inherit. Total waste of 2,000 feathers. Or so I thought.
But! Fast forward about 1 year, and Hector gets a weapon refine. So now if I want, I can opt into using Berserk Armads without giving up the Quick Riposte 2 effect, and I can leave his S slot open for something else, like Armored Boots. I never could have foreseen this, but it's not so bad in the end.
